853 to 68 Management research abstracts mentioning executives versus middle managers, across 22 journals from 2007 to 2018. Most change advice was built by watching the top. The Check-up looks at the layer where change actually lives.

What you walk away with

A short written diagnostic that maps your change against the five parts of the Unfrozen Loop, names the weakest part, and gives you three moves for the next 30 days. Here's what part of one looks like.

Shift supervisors are fixing the same scanning errors every week, but nothing they learn travels upward, and two new initiatives landed in month three. The change isn't failing on design. It's failing on rhythm.

  1. Start a 30-minute review every second Thursday, run by the supervisors, ending in one named fix and one owner.
  2. Freeze new initiatives for 60 days and say so in writing.
  3. Take one recurring report off each supervisor's plate until go-live.

How it works

  1. Intake, 15 minutes

A two-minute self-check on your change and six short questions, before we meet.

  2. Working session, 90 minutes

On video. We walk your change through the Loop: where bad news gets stuck, what your managers really think, what's competing for their attention.

  3. Written diagnostic, within 3 business days

Four to six pages: the Loop map, your three biggest risks, three moves for the next 30 days, a review schedule, and the studies that match your situation.

  4. Follow-up call, about 30 days later

30 minutes on what moved, what didn't, and the next adjustment.

Is it a fit?

Good fit

  • You own a change that's months in and losing speed
  • You suspect your managers know something you don't
  • You can make decisions about how the change is run
  • Private company or nonprofit, 50 to 5,000 people

Not a fit

  • You want someone to run the change for you
  • You need a full culture assessment or a survey of every employee
  • Government agencies

Who you'd work with

I'm Gabriel Lopez. I spent eight years in the U.S. Army, where after-action reviews and commander's intent are standard practice. I did my doctoral coursework in organization development at Benedictine University, and I write Unfrozen, a newsletter on how change actually moves through organizations.

Behind the Check-up is the Unfrozen Research Index, a database of about 35,000 management journal articles that I built to find out what the research really says about the middle of organizations. You get a read on your change that's grounded in that evidence, not in a slide deck.

Questions

Is it confidential?

Yes. Nothing about your organization is shared. Founding clients agree to a case study with every identifying detail removed, and you approve it before it's used.

Is this coaching?

No. It's a diagnostic of one change, with a written plan. You leave with specific moves, not a series of sessions.

My change is just starting. Is it too early?

No. Early is the cheapest time to find the weak part. The session works as a pre-mortem: where is this likely to break, and what do we set up now?

What if my managers should be in the room?

That's the team workshop, a half-day session where your managers run the Loop on the change themselves. Most people start with the Check-up and add the workshop if it fits.

Not ready to book? Tell me about your change.

A few lines is enough. I read every one myself and reply within one business day. Or take the two-minute Loop self-check first.
